Before You Blame the BDC, Check the Plumbing

Low appointment counts are often a systems problem, not a BDC problem. Broken website forms, misrouted leads, inactive CRM users, incomplete lead data, and a caller ID reading “Spam Likely” all kill contact before a rep is ever involved. Audit the full lead flow and assign an owner to every leak first.

Broken System, Broken Productivity

When appointments are lacking, managers look to the BDC as the first suspects. The reps are told to make more calls, send better texts, follow up faster, or improve scripts. What the managers don’t know is that the BDC is trying to work with a broken system.

Technical Issues

Website forms are a common problem. A customer submits a trade request, service appointment request, credit inquiry, or vehicle availability form and assumes the dealership received it. But if the form fails, routes to an old email address, lands in an unmonitored inbox, or does not push into the CRM, the BDC never gets a fair chance to respond. A weekly web form test catches most of these before a customer does. Another issue is bad routing forms. Sales leads get assigned to the wrong department, wrong salesperson, or an inactive user, and no one answers them. Service requests go to a general inbox instead of the scheduling team, which prevents the team from seeing them and getting the customer scheduled. If your dealership shows up as “Spam Likely” or “No Caller ID”, customers won’t know it’s the dealership, and they won’t pick up even if the BDC is attempting contact. Incomplete data also causes leaks. Leads show up in the system with no phone numbers, invalid emails, missing vehicle information, duplicated customer records, or no source detail. Reps then spend time that could have been spent helping customers on finding lost leads.

Leads Fail Before The BDC Gets Involved

Foureyes’ 2026 Automotive Dealer Benchmarks Report tracked and analyzed dealership data from January to December 2025. The data found that 15.2% of dealership leads never made it into the CRM, and 42.7% of leads were mishandled somewhere in the process. The statistics demonstrate that many missed leads don’t even get a chance to make it to the BDC before failing. BDC performance depends on clean systems. If the BDC keeps taking the fall without internal issues being investigated, the real issues never get fixed.

Follow The Lead Flow

When looking for technical issues, managers should follow the full lead flow: Website form → CRM → lead assignment → BDC notification → first response → appointment attempt → follow-up. Start by mystery shopping every customer point-of-entry. Phone lines, email, text, website forms, etc. After mystery shopping, ask yourself: Did the lead enter the CRM? Did it route to the right department? Did it get assigned to an active user? Did the BDC receive an alert? Was the customer information complete? Did the source show correctly? Did the lead create a task or follow-up activity? Did the customer get a confirmation message? If the answer to any of these is “no”, there’s a problem. Managers should also check phone and text contactability. Make sure the store’s caller id shows the dealership’s name when calling customers. Once problems are identified, managers must assign ownership to every leak. Website forms should have an owner. CRM routing should have an owner. Lead source cleanup should have an owner. Inactive users should be removed. General inboxes should be monitored. Service, sales, parts, and finance leads should each have a clear destination and backup route. Once the system is clean, then focus on managing the BDC.
